A simple marketing measurement plan for small teams
The short answer
A measurement plan links each business goal to a marketing objective, one or two metrics, a data source and an owner. Keep it small, define every metric precisely, and review it on a fixed rhythm so the numbers lead to decisions rather than reports.
Start with the business goal
Measurement starts with what the business needs — revenue, new customers, retention — not with what a dashboard can show. Write the goal first, then ask what marketing must contribute to it.
Build the chain
For each goal, complete one row:
- Business goal — for example, more repeat customers.
- Marketing objective — increase second purchases within 90 days.
- Metric — share of first-time customers who buy again within 90 days.
- Data source — your shop or CRM.
- Owner — the person who reports it and proposes actions.
Define every metric precisely
Two people should calculate the same number from the same data. Write down the formula, the time window and what is excluded. “Leads” can mean anything; “form submissions from new email addresses, excluding spam” cannot.
Separate leading and lagging indicators
Lagging indicators, such as revenue, tell you what happened. Leading indicators, such as qualified enquiries, tell you what is likely to happen. Track a few of each so you can act before the quarter is over.
Review on a rhythm
A weekly look at activity and leading indicators, and a monthly review of outcomes, is enough for most small teams. End every review with decisions: what to continue, change or stop, and which experiment runs next.
Key takeaways
- Start from business goals, not available data.
- Every metric needs a precise definition and an owner.
- Combine leading and lagging indicators.
- A review that ends without a decision is just a report.
